Hmmmm....the best way to remove the mirror panel (and not undo all the pleating....)

could you stitch along the part just below the mirror panel and that would keep the pleats in?

Yes, run a few lines of stitching allong the base above where you are going to cut the panel off. do a fine stitch length for one, a longer for the other... and the pleating should stay just fine =)
